How AI inverted the software development funnel.

For most of the history of modern software development, progress was constrained by a clear and familiar bottleneck: writing and delivering code.

Ideas were abundant, but requirements documents were thick. Backlogs grew faster than teams could burn them down. The activities required to translate intent into shipped software—designing systems, writing code, testing, and deploying—were the narrowest point in the funnel. Delivery speed defined competitive advantage, and engineering throughput was the limiting factor.

AI has fundamentally inverted that funnel.

From code scarcity to idea overabundance

Generative AI has compressed the effort required to go from concept to executable artifact. Designs can be mocked up instantly, features scaffolded in minutes, and entire workflows wired together before a product review meeting even ends.

What hasn’t been compressed? Certainty.

As the number of tools, services, models, and architectural options explodes, so does ambiguity. The challenge is no longer, “How fast can we build? It’s questions like:

  • Which of these ideas is worth pursuing?
  • Which signals from users actually matter?
  • Which insights are durable versus noisy?
  • When everything is possible, what is valuable?

Code generation is no longer the choke point. The constraint has moved to the top of the funnel—to validation, sense-making, prioritization, and the human ability to decide what should be built when the cost of building is nearly zero.

The new bottleneck: Cognitive constraint 

This shift collides head-on with a well-documented human limitation: Our capacity to process information is profoundly finite.

In one of the most cited findings in cognitive psychology, “The Magical Number Seven, Plus or Minus Two,” George Miller demonstrated strict limits on how much information humans can actively hold in working memory at once.1 While modern research suggests the practical limit may be closer to four “chunks” rather than seven, the conclusion remains the same: Humans do not scale cognitively just because systems do.

Layer on top of this John Sweller’s Cognitive Load Theory, which explains how excessive information, especially poorly structured or rapidly changing information, reduces reasoning quality and decision effectiveness.2 AI has dramatically increased “extraneous cognitive load” in the form of options: dashboards, alerts, copilots, agents, results, and alternatives.

The result is not faster clarity, but slower confidence.

As AI absorbs more of the mechanical work of the development lifecycle, quality and safety become first‑order design considerations that also merit pause. Recent missteps covered in the news (an agent autonomously removing critical production code; an industry leader questioning the quality of “vibe‑coded” output) highlight a familiar pattern: When speed decouples from discipline, risk compounds quietly and quickly. Organizations in this environment must pair accelerated delivery with deliberate validation, observability, and governance, turning responsible execution into a repeatable, defensible advantage.

Information overload is real—and destructive

Organizational psychology research supports what many leaders intuitively feel. A 2023 review in Frontiers in Psychology found that digital work environments are increasingly subjecting employees to information overload, which directly degrades decision quality, learning, and psychological resilience.3

This is both a productivity issue and a structural risk. When teams are bombarded with insights faster than they can contextualize them, organizations drift toward surface-level decisions, constant reprioritization, and reactive product strategies.

AI amplifies this effect. More intelligence does not automatically produce better outcomes; it often produces anxiety, ambiguity, and decision paralysis.4

Speed without absorption is a false economy

Here lies a critical blind spot of the inverted funnel.

AI enables unprecedented speed—of experimentation, iteration, and delivery. But human absorption does not scale at the same rate.

Research on organizational change consistently shows that individual “change capacity”—how much change an individual can absorb and act on without performance degradation—relies on psychological resources such as resilience, clarity, and perceived control. When change outpaces these human capacities, resistance, disengagement, and burnout follow, even when the underlying change is objectively beneficial.5

This is particularly relevant in AI adoption. One study shows a U-shaped relationship between AI engagement and anxiety: Too little exposure breeds fear; unchecked exposure breeds fatigue.6 We must pace transformation in a way humans can metabolize. 

Product leadership in the inverted funnel

For product and technology leaders, this demands a reframing of excellence. Focus less on how quickly teams can ship features, and more on the following:

  • How effectively can my organization filter signal from noise?
  • How deliberately can my organization sequence learning?
  • How clearly can my organization articulate why something matters?
  • How responsibly does my organization govern speed?

This is not a call to slow down. It is a call to thoughtfully shape the rate of change, recognizing that human cognition, not compute, is now the scarcest resource in modern software development.

Treat attention as a product surface. Clarity as a competitive advantage. And cognitive sustainability as a first-order design constraint. Most importantly, recognize that the hardest problem to solve is knowing—deeply, confidently, and compassionately—what is worth building at all.
